We Automated 80% of a SaaS Startup's Onboarding in 2 Weeks

The startup had a product that sold itself — until the onboarding began. New users would sign up, hit a 14-step manual process, wait three days for a human to check their account, and then receive a generic welcome email written in 2022. Churn in the first week was running at 34%. The onboarding was actively destroying the product's natural growth momentum.
Mapping the 14 Steps We Needed to Kill
Before we wrote a single line of automation, we spent two days mapping every step of the existing process. Who did it. How long it took. What information was needed. What decisions were made. What could go wrong. Most automation projects fail because they automate a broken process rather than fixing it first. We fixed it first.
- Account verification: manual email check → automated domain validation
- Plan assignment: manager decision → rule-based auto-assignment with edge case queue
- Welcome sequence: generic batch email → personalised AI-written email based on signup data
- First session setup: manual calendar booking → automated availability + Calendly
- Data provisioning: manual → zero-touch automated provisioning on verification
The Automation Stack We Built
We used a combination of Make (formerly Integromat) for workflow orchestration, a custom LLM layer for the personalised communications, and direct API integrations with their existing CRM and billing tools. Total build time: 11 working days. The remaining 3 days were testing, edge case handling, and training the two humans who now manage exceptions.
First-week churn dropped from 34% to 8% in the first month after launch. Revenue impact in month one exceeded the entire cost of the project. The two founders who had been spending six hours a week on onboarding now spend zero. The product does it for them — better, faster, and at 2am on a Sunday when they are asleep.
